The real opportunity in retail AI is not the agent, it’s the decision layer

Most retailers already have the systems they need. The opportunity is the decision layer that sits on top of them.

Commerce agents are clearly where the market is heading. IHL Group’s 2026 Retail Transformation Study found that four in ten retailers now rank connecting and managing disparate systems as a top priority this year. That is the same fragmentation problem sitting underneath every commerce agent conversation happening today.

But we don’t think the opportunity is AI in retail. We think it is the decision layer that sits on top of the systems retailers already run.

Most retailers already have what they need. Stock, pricing, orders, suppliers, promotions and channel data are all there. The problem was never a lack of technology. It is that decisions are still scattered across too many systems, too many spreadsheets and too many manual steps.
